Venitlator flap replacement

Hello All,

I am finally putting the dash back in and it is time to rebuild the fresh air ventilators. How do i get the flapper part out of the housing without separating it into pieces (I don't really want to do this). How you all done this?

Its been awhile but I don't remember it being a big deal. As i recall they are a flat piece of rubber and there is no way to do it without separating the pieces.  Think I pop rivited the pieces together.
